Quick shifting tune-up and when a derailleur needs the shop
Okay. Chain's clean, chain's lubed, wiped down so it's not slinging grime on your ankle. Last stop in this module is shifting. Because a clean chain on a drivetrain that shifts like garbage is still garbage, honestly.
Most shifting problems people bring me aren't broken parts. They're a barrel adjuster that's a quarter turn off, or a cable that's stretched a hair, or a derailleur hanger that got tapped in a garage doorway and nobody noticed. Fixable stuff. Let's go through it.
Check the easy things first
Flip your bike over or get it on a stand. Pedal with your hand and shift through the gears, watching the rear derailleur.
Things that show up right away:
- Chain skipping under load. You're pedaling, it jumps a gear on its own. That's usually cable tension.
- Slow to shift up, fast to shift down (or the reverse). Also tension, just in the other direction.
- Won't reach the smallest or biggest cog. That's your limit screws, not tension. Different fix.
- Noisy in one specific gear but fine everywhere else. Nine times out of ten that's just tension being slightly off. Low key the most common complaint I get.
The barrel adjuster is your friend
This is the little knurled dial where the cable enters the rear derailleur, sometimes there's one at the shifter too. You turn it by hand, no tools.
If the chain hesitates going to a bigger cog (harder gear), turn the barrel adjuster counterclockwise a quarter turn, which adds tension. If it's hesitating going to a smaller cog (easier gear) or overshooting, clockwise a quarter turn, less tension.
Quarter turn, test, quarter turn, test. Same rhythm as truing a wheel, if that lesson's still fresh. You're not cranking it, you're sneaking up on it.
This is basically what I told Jocelyn once, the whole barrel adjuster explanation, front to back. She nodded along like she was following. Next time her shifting was off she just did it herself, didn't even ask me. Didn't say anything about it either, I just noticed the bike shifting fine and put it together. I was quietly pleased about that for a couple days. That's the whole point of teaching this stuff, honestly, so you stop needing me for it.
Limit screws, if you need them
Two small screws on the derailleur, usually marked H and L. High and low, meaning smallest cog and biggest cog. If your chain is trying to throw itself into the spokes or off the top of the cassette, that's a limit screw problem, not tension.
Turn them an eighth of a turn at a time. Small movements. This is one where I'd rather you go slow and check than muscle it, same as anything with a bolt. Right tool, gentle first. If you're cranking on a limit screw with real effort, stop, you're either turning the wrong one or something else is going on.
When it's not tension or limits
If you've done the barrel adjuster, checked the limit screws, and it's still shifting rough or the chain's rubbing in a way that doesn't line up with anything we just covered, look at the derailleur hanger. That's the little metal tab the derailleur bolts onto, and it's designed to bend before your frame does if the bike gets knocked over or the derailleur gets whacked. Which is smart, except it means it bends a lot, especially on kids' bikes that live in a driveway getting tipped over weekly.
A bent hanger throws off your whole alignment and no amount of barrel adjuster turning fixes it. That's a shop job. They've got a tool that threads into the hanger and tells them exactly how far off true it is, and they bend it back with actual precision. I don't have that tool and wouldn't trust myself bending it by eye anyway, it's soft metal and easy to overcorrect.
Also shop territory: a derailleur that's actually bent or cracked, usually from a real crash or getting the bike knocked into a car bumper. And anything where the derailleur cage itself is tangled into the spokes, don't force that apart, that's how you turn a bent hanger into a broken derailleur.
This is a good spot to say what I usually say, which is that most of what people bring to a shop, you could've done in your driveway with a screwdriver and ten minutes. But hangers and truly bent derailleurs, that's real precision work. That one's worth the twenty bucks.
The four-minute version
Somebody two streets over texted me at 9pm once, just "hey do you know why my bike's squeaking," and I walked over with a bottle of chain lube. Fixed it in about four minutes standing in his driveway. He said thanks and then asked if I'd look at his kid's derailleur "sometime." That's genuinely how most of these start. A squeak, then a favor, then you're the guy.
Point is, a lot of this really is four-minute stuff once you know where to look. The barrel adjuster especially. You don't need it to be perfect, you need it to stop skipping in the gear you actually ride in most.
